How to write a review that's fair and useful
Evidence over adjectives
“Great communicator” is an opinion. “Ran the weekly stakeholder update that replaced three meetings” is evidence. Every claim should point to something that happened.
Name the behavior, not the personality
“Flags risks late” can change. “Not proactive” sounds like a character flaw. Reviews should describe what someone did, not who they are.
Pair every growth area with a next step
Criticism with no path forward just demoralizes. Say what “better” would look like in practice.
Balance the year, not the last month
Recency bias is the most common review error. Skim your notes, 1:1 docs and shipped work from the full period before you write.
Write it so they could read it aloud
If you'd be uncomfortable saying a sentence to the person directly, rewrite it. Reviews should never contain surprises.
