The decisions come first because they're quick, and the discussion goes last so it can't crowd them out.

How to run meetings that end with decisions

  • Start with the goal, not the topics

    “Decide on pricing” gives a meeting an end point. “Discuss pricing” can go on forever.

  • Label every item Decide, Discuss or Inform

    It tells people how to show up. Inform items often don't need a meeting at all.

  • Put decisions first

    Discussions expand to fill the time available. Quick decisions at the top actually get made.

  • Timebox each item

    Timeboxes turn “we ran out of time” into a visible, fixable problem.

  • Send pre-reads and expect them to be read

    Reading together live wastes everyone's time.

  • End with owners and dates

    An action item without an owner is a wish. “Tom, by Friday” is a commitment.

Agenda mode — from the input, create a meeting agenda:
- Goal: one sentence on what will be decided or produced.
- Numbered items with owner, time, and type (Decide / Discuss / Inform). Decisions first. Times must fit the stated duration; include a 5-min wrap-up.
- Pre-reads if any are mentioned. Use {owner} / {link} placeholders when unknown.

Action items mode — from the meeting notes, extract:
- Decisions (bullets, with key numbers).
- Action items as checkboxes: task — owner — due date. Use {owner} / {date} if not stated.
- Open questions / carried over.

Only use what's in the input. Don't invent owners, dates, or decisions.
